Welcome to Sovereign Insight Strategies

Across industries, AI deployments are failing to deliver return not because the technology is weak, but because organizations are quietly dismantling the human systems required to capture value.

The data is stark:

95% of GenAI pilots produce no measurable return (MIT, 2025)
46% of companies are abandoning most AI initiatives (S&P Global, 2025)

What these numbers don’t show is why this keeps happening.

Why Traditional Risk Models Miss It

Most risk frameworks were never designed to evaluate whether transformation strengthens or degrades the institutional capacity that makes performance possible.

They measure compliance, not whether AI adoption creates or destroys value once it collides with human capital infrastructure.

They optimize for efficiency metrics while quietly eroding trust, judgment, institutional memory, and workforce resilience.

The so-called “soft” factors are not separate from financial performance. They are financial performance, just on a timeline most boards do not see until the write-down arrives.

This blind spot is what I call the Human Risk Layer™.

Who I Am

I’m Nicole. I spent more than a decade inside the engine room of high-stakes systems across the U.S., Canada, Mexico, the Caribbean, Asia Pacific, the Middle East, and the UK. I’ve worked through full transformation cycles, from outsourcing to reshoring, inside operational and commodity-linked energy supply chains where trading, execution, and physical constraints collide. This work took place in environments where misjudgments do not stay abstract. They move markets, disrupt critical infrastructure, and in some cases, cost lives.

I’ve watched organizations chase short-term optimization while introducing structural liabilities and dismantling the very capabilities that made them profitable. Because I built and lived these systems, I know where they break and why most analyses catch the failure only after the damage is locked in.

The Human Risk Layer™

The Human Risk Layer™ is my proprietary risk and governance framework for AI strategy and transformation. It identifies which deployments will compound value and which will systematically degrade operational capacity, before those outcomes surface on financial statements.

This work focuses on the decision infrastructure behind AI adoption, not compliance theater or abstract ethics.

What you get:

  • Early signal on whether transformation decisions are creating or destroying value

  • Governance frameworks that surface failure patterns before they become liabilities

  • Workforce and institutional risk insight grounded in real operational systems, not theory

  • Decision intelligence that improves escalation, judgment, and long-term defensibility

Who This Is For

This work is for investors, board members, executives, and senior operators who suspect that traditional risk models are mispricing transformation risk and want clearer signal before value erosion becomes visible on the balance sheet.

This publication tracks the relationship between AI deployment decisions and institutional capacity degradation. The signal appears first in workforce dynamics, operational friction, and governance breakdowns, long before it shows up in earnings calls.

If you are trying to understand why transformation efforts feel simultaneously expensive and hollow, this analysis names what is actually happening and why your existing frameworks are not catching it in time.
